If some rooms in your home feel like a sauna while others never quite warm up, your radiators are probably out of balance. Balancing them helps hot water share out more evenly, so your whole home reaches a comfortable temperature without wasting energy.

What radiator balancing means

Balancing radiators is the process of adjusting how much hot water flows through each radiator in your system. The goal is for all radiators to heat up at a similar rate, even though some are closer to the boiler than others.

It is not the same as bleeding radiators. Bleeding removes trapped air using a radiator key to release hissing air from the bleed valve. Balancing uses the lockshield valve (usually the capped valve at one end of the radiator) to fine-tune the flow of water.

You will often need to balance radiators if:

  • Some rooms are consistently too hot while others stay cold

  • You have had new radiators, TRVs or pipework installed

  • Your boiler or heat pump has been replaced or system settings changed

  • You have bled radiators and still have uneven heating

Tools and safety basics

Before you start, gather a few simple tools so you are not hunting around with hot pipes under your hands.

You will need:

  • A radiator key for bleeding, just in case you find trapped air

  • An adjustable spanner or lockshield key to turn the lockshield valve

  • Two clip-on or contact thermometers to measure pipe temperatures

Work safely by keeping clear of very hot pipes, and never remove a valve head or cap if you see signs of leaking water. If you notice any leaks, stop and arrange central heating repairs before continuing.

Step-by-step radiator balancing

1. Fully open all radiator valves

Start with the heating off and the system cool. On each radiator, open the thermostatic radiator valve (TRV) or manual valve fully by turning it to its highest setting or anticlockwise until it stops.

Then remove the plastic cap on the lockshield valve. Using your adjustable spanner, gently turn each lockshield anticlockwise until it is fully open. Count the turns on each one so you can always put it back if needed.

2. Turn the heating on and note the heat-up order

Set your heating to “on” and your room thermostat to a higher temperature so the boiler runs continuously for a while. Do not keep changing the stat while you work.

Walk around the house and feel the radiators carefully, or use your thermometers. Note the order in which they heat up, from quickest to slowest. Those that heat first are usually closest to the boiler on the pipework circuit.

3. Start balancing from the closest radiator

Begin with the radiator that heated up first. Clip a thermometer onto the pipe that brings hot water into the radiator (flow) and another onto the pipe that takes water away (return). If you are unsure which is which, the flow pipe will heat up first.

With the lockshield fully open, you will probably see a small temperature difference between flow and return. Your aim on a typical gas boiler system is usually a drop of around 10 to 12 °C across each radiator when the system is up to temperature.

4. Adjust the lockshield in small increments

Turn the lockshield valve on the first radiator slightly clockwise to restrict the flow. Make very small movements, about an eighth to a quarter of a turn at a time.

Allow 5 to 10 minutes for the radiator and pipes to stabilise after each adjustment, then check the flow and return temperatures again. Keep adjusting until you get close to your target temperature drop.

5. Work through the rest of the radiators

Once the first radiator is set, move on to the second quickest to heat, and repeat the process. As you get further from the boiler, you will often need the lockshields to be more open, because the water pressure is lower at the far end of the system.

Take your time and always allow for stabilisation before judging the result. The system works as a whole, so a change on one radiator can slightly affect the others.

Balancing with heat pumps and modern boilers

If you have a heat pump, your flow temperatures will be much lower than a traditional boiler, and the ideal temperature drop is often smaller. Many heat pump systems run with around a 5 °C to 7 °C drop across each radiator, but always check your installer’s design information if you have it.

With both heat pumps and modern condensing boilers, steady circulation is crucial. Aim for smooth, continuous running with all radiators gently warming, rather than rapid cycling on and off. If your boiler keeps firing for a short time then switching off and on again, that short-cycling can signal a problem.

Troubleshooting common problems

Radiator stays cold or cool

If a radiator remains cold while others are hot, first check that both valves are definitely open. Then feel whether the pipes feeding it get warm.

Common causes include:

  • Air in the radiator – Try bleeding it with a radiator key until water, not air, comes out.

  • Sludge or debris – Cold at the bottom with some warmth at the top can point to sludge build-up that may need professional cleaning.

  • Stuck TRV pin – Remove the TRV head and gently press the small pin underneath. It should move in and spring back up. If it is stuck, you may need an engineer to free or replace it.

Boiler short-cycling after balancing

If your boiler starts to cycle on and off more frequently after you adjust the radiators, a few radiators may now be too restricted. Try opening the lockshields slightly on the closest radiators to allow more flow through the system.

Also check your room thermostat is not right next to a freshly balanced radiator that is now much hotter. If it is, the stat may turn the boiler off too quickly while other rooms remain cool.

When to call an engineer

While careful homeowners can often balance radiators themselves, some situations are better handled by a qualified heating engineer. Stop and seek help if you encounter:

  • Seized or badly corroded valves that will not turn

  • Any sign of leaks when you touch or adjust valves

  • Microbore pipework (very narrow pipes), which can be tricky to balance and more sensitive to sludge

  • Persistent imbalance despite patient adjustments

At that point, a full system check can be worthwhile. An engineer can test flow rates, clean filters, check pump operation, and advise on boiler servicing or system upgrades if needed.
